How Car Dealers in Mumbai Can Get More Test Drives and Bookings

Most showrooms do not have a lead problem, they have a follow-up problem: the dealer who replies first, calls from a compliant number and stays in touch until the family decides is the one who delivers the car.

September 2026 was the best September Indian auto retail has ever had. The Federation of Automobile Dealers Associations counted 25,36,920 vehicles retailed, including 4,27,213 passenger vehicles and 17,90,188 two-wheelers, in its September 2026 retail data. The same report carried a warning for dealers: passenger vehicle inventory had risen to around 43 to 45 days, well above FADA’s recommended 21-day benchmark, with 60% of PV dealers holding more stock ahead of the festivals.

Put those two facts together and you get the situation many Mumbai showrooms are in. Demand is there, and so is a yard full of cars that cost money every day they sit. Buyers fill forms on the brand website, on portals and on Instagram. Many of them get a slow reply, one follow-up call and then silence, and they book across the highway. This guide covers how a car or bike dealer turns more of those enquiries into test drives and bookings, in the order I would fix things, and without falling foul of the telecom rules that changed in 2025.

Three-wheelers1,32,570+22.25%
Commercial vehicles1,03,557+37.62%
Total (incl. tractors, construction equipment)25,36,920+31.82%

Source: FADA, September 2026 Vehicle Retail Data, 6 October 2026. FADA itself calls the year-on-year growth “base-distorted”, because buyers deferred purchases in September 2025 ahead of GST 2.0.

FADA’s own reading is worth repeating, because it is the opposite of hype. It describes the 31.82% growth as the most base-distorted figure of the year and puts the underlying run-rate for the first five months of FY27 at about 17%. For the full year FY26, it counted 47,05,056 passenger vehicles and 2,14,20,386 two-wheelers retailed (FADA FY26 data). The market is large and growing. The question for an individual showroom is how much of it walks through your door rather than the competitor’s.

1. Get every enquiry into one list

Enquiries reach a showroom from the brand website, car and bike portals, Facebook and Instagram ads, Google, phone calls and walk-ins. When each sits in a different inbox, nobody knows the real number of leads, and nobody can tell which ones were never called. In my experience the first job is not more leads. It is seeing the ones you already have.

Pull all of them into one list or lead CRM, with the source marked on each and an owner assigned. Even a well-kept shared sheet is better than five separate inboxes. Authorised dealers often ask whether the brand’s DMS already does this. Usually the DMS handles billing, stock and warranty well, and handles fast replies and follow-up across portals, ads and walk-ins less well. A lead tool that sits alongside it fills that gap.

2. Reply in minutes, not hours

A buyer comparing three dealers usually goes to see the one who calls first with a useful answer. Researchers writing in Harvard Business Review found back in 2011 that most companies were not responding to online leads nearly fast enough. The study is old and American, and it was not about cars, but I see the same thing in Mumbai showrooms: the lead called on Monday morning for a Saturday night enquiry has usually already booked a test drive elsewhere.

Automate the first touch. An instant WhatsApp reply with the brochure, the on-road price range and a link to book a test drive costs nothing in staff time. Then assign the lead to a free executive with a clear call-by time. If the buyer came from a Click-to-WhatsApp ad, Meta’s pricing page says replies within a free entry point window of up to 7 days are not charged, which gives your team a week to answer questions and book the drive.

Measure it. What share of last week’s leads got a call within one hour? That one number often tells you more about your sales than most of your reports.

3. Call by the rules: what TRAI changed in 2025

Many showrooms still run follow-ups and offers from executives’ personal mobiles. That habit now carries real risk. In its February 2025 amendments to the TCCCPR, TRAI restricted senders from using normal 10-digit numbers for telemarketing. The 140 series continues for promotional calls; the newer 1600 series is for transactional and service calls. A July 2026 clarification says the 1600 series is mandated for entities regulated by RBI, SEBI, IRDAI and PFRDA and for government, while any sector can get a 140-series number for promotional calls after registering with a telecom provider.

TRAI rules that matter for a dealership sales and service desk (as of October 2026)
RuleWhat it means in a showroom
No telemarketing from 10-digit numbersFestive offers and cold calls from executives’ mobiles put the sender’s numbers at risk
140 series for promotional callsRegister with your telecom provider and run offer calls from the allotted number
DND by sectorBuyers can block promotional calls from specific sectors, or all sectors, on the DND registry
Action at 5 complaints in 10 days; complaints allowed up to 7 days laterA small number of irritated recipients is enough to trigger action
First violation: outgoing services barred for 15 daysEvery number the sender uses can go silent during Navratri or Diwali
Repeat violation: disconnection for one year and blacklistingAcross all operators, including SIP trunks
Consent for an ongoing transaction valid 7 daysAn enquiry is not a permanent licence to keep calling
Implied consent for service calls lasts only for the contractService reminders after the relationship ends need explicit consent

Sources: TRAI Press Release No. 11/2025, 12 February 2025; TRAI Press Release No. 91/2026, 10 July 2026. Summary for planning; how a specific call is classified is a question for your telecom provider or lawyer.

How I read this for a dealership: calling back someone who asked for a test drive, about that test drive, is a different thing from a cold offer call to a bought list. But a follow-up plan that runs for three weeks after the drive should rest on explicit, recorded consent, not on the original enquiry alone. A simple line on the test-drive form, “I agree that [Dealer name] may contact me about this vehicle by call, SMS, WhatsApp and email”, with the date recorded, makes your follow-up defensible.

4. Make test drives easy to book

Let the buyer pick a date, time and branch, or a home test drive, from the website or the WhatsApp link, without a phone call. Confirm on WhatsApp with the executive’s name, remind them an hour before, and have the car ready and clean when they arrive. Small things, but buyers notice when a showroom was expecting them.

After the drive, log a short note: which variant they liked, what worried them, who else in the family decides, and whether they are waiting on a loan or an exchange valuation. That note is what the next follow-up call is built on. A call that starts with “You mentioned your father wanted to see the boot space” works far better than “Sir, any update?”

5. Follow up until the buyer decides

Most car buyers take days or weeks after the test drive. They are waiting for a loan approval, a family discussion, an exchange offer or a better price from another dealer. A single follow-up call rarely survives that.

  • Plan the touches. For example day 1, day 3, day 7 and day 14 after the drive, each with a purpose: thank you and quote, finance options, exchange valuation, a final check-in.
  • Send things families can discuss. The quotation, EMI options and exchange value on WhatsApp, so the decision can happen at the dinner table.
  • No silent drops. A lead cannot be marked lost without a reason (bought elsewhere, postponed, price, model) and a manager’s check.
  • Learn from the reasons. If “bought elsewhere, better exchange price” keeps appearing, that is a pricing conversation, not a marketing one.
Showrooms rarely lose a buyer to a better price alone. They lose them to a dealer who stayed in touch.

Respect the opt-outs. TRAI’s rules say a sender must not ask for consent again within 90 days of an opt-out, and Meta’s opt-in requirements for WhatsApp ask businesses to state clearly that a person is opting in and to name the business. A buyer who says “please stop” should stop hearing from you.

6. Win on Google before the visit

Buyers search “Hyundai showroom near me” or “bike service centre Vashi” and compare star ratings before they visit. Google says local results are ranked mainly on relevance, distance and prominence, and that you cannot pay for a better local ranking (Google Business Profile Help).

Google’s Business Profile guidelines have points specific to dealers. Public-facing departments that operate as distinct entities, such as a service centre, should have their own profile, with a name and primary category different from the main business. Auto dealers have their own separate guidelines, and for hours Google asks dealers to use car sales hours, and the new-car sales hours if new and pre-owned differ. The business name must match the real-world name, with no taglines or service descriptions added.

Reviews are where most showrooms underperform. Ask every delivered customer and every service customer the same way, with a direct link. Google’s Maps content policy bans offering incentives for reviews, asking only happy customers, and pressuring people to review on the premises. A free accessory kit in exchange for five stars is exactly what it prohibits.

7. Spend on ads only where bookings come from

Once every lead carries its source, you can see cost per test drive and cost per booking for portals, Google and Meta. Without that, every channel looks good in its own report. I could not find a reliable India benchmark for dealer advertising, so here is the best public data I found, with its limits clearly stated.

Selected ad benchmarks for automotive (USD, 2026)
DatasetCategoryAvg. CPCConversion rateCost per lead
Google search, US, mediansAll industries$5.428.18%$66.69
Google search, US, mediansAutomotive repair & service$4.3515.51%$29.96
Facebook leads campaignsAutomotive, for sale$2.014.15%$35.52

Sources: WordStream / LocaliQ, Google Ads Benchmarks 2026 (13,474 US search campaigns, April 2025 to March 2026, medians); LocaliQ, Facebook Advertising Benchmarks for 2026 (sample, countries and period not published). Not India-specific; use for patterns only.

Two patterns are useful. Service is the cheaper business to win online: people searching for a car service are ready to act, and the US data shows high conversion rates for automotive repair. And a lead for a vehicle purchase from social ads converts to an enquiry far less often, which matches what I see. Meta works for launches and awareness, while search and your Google profile catch people closer to buying.

For a new model launch, send Google and social traffic to a page for that model with a test-drive form, not your home page. In Google Ads, location targeting set to “Presence” (people in or regularly in your area, as Google’s location targeting help explains) keeps a Navi Mumbai showroom from paying for clicks from Nagpur.

8. Bring customers back for service

After the free services end, many customers drift to local garages. A WhatsApp reminder before each service, based on date and kilometres, with a booking link and a pickup option, makes coming back easier than finding a new mechanic. Insurance renewal reminders a month ahead do the same for your insurance desk. These are sales from customers you already won, so they are usually the cheapest you will make.

Two rules shape this. On WhatsApp, Meta charges per delivered message by category, and from 1 October 2026 it resumed charging for utility messages sent inside open customer service windows and charges service messages beyond 1,000 free per month per number (Meta pricing). Reminders are worth it, but budget for them. On data, India’s Digital Personal Data Protection Act, 2023 requires consent that is free, specific, informed and unambiguous, and the DPDP Rules notified on 14 November 2025 give businesses an 18-month phased timeline with standalone consent notices. Collect consent for reminders at delivery, in plain words, and keep the record.

Where this advice breaks down

  • Brand rules come first. Authorised dealers often have to use the brand’s lead system, creative guidelines and offers. Work inside them, and use this guide for the parts the brand does not control: speed, follow-up, Google profiles and service retention.
  • The benchmarks are American or undisclosed. The WordStream and LocaliQ figures are well documented compared with most, but they are not Indian rupee data. Your own source-tagged sheet will be more useful within a month.
  • Telecom rules keep changing. TRAI amended the rules in 2025 and clarified them in 2026. Check with your telecom provider before you change how your team calls.
  • Supply can beat everything. If a popular variant has a long waiting period, faster follow-up will not create cars. In that case, put the effort into keeping waiting customers informed so they do not cancel.
  • Used-car and multi-brand dealers differ. They rely more on portals, stock photos and price competitiveness, so listing quality and price matter more than brand microsites.

A checklist for the sales manager

FADA’s dealers came out of a record September holding more stock than they would like. The showrooms that clear it fastest will not be the ones with the biggest ad budget. They will be the ones that answer first, call from the right number and keep in touch until the family says yes.

Frequently asked questions

How can a car dealer get more test drives?

Reply to every enquiry within minutes with a WhatsApp message and a test-drive booking link, offer home test drives, and keep a strong Google rating for each branch. In my experience speed of reply matters more than most ad changes.

Can showroom executives call leads from their personal mobile numbers?

For promotional calls such as offers and cold calls, no. TRAI’s 2025 amendments restrict the use of normal 10-digit numbers for telemarketing, and promotional calls must come from a registered 140-series number. Penalties include barring the sender’s outgoing services for 15 days and, for repeat violations, disconnection for a year. Ask your telecom provider how follow-up calls to people who enquired are classified.

Do authorised dealers need a CRM if the brand gives them a DMS?

Often yes. The brand DMS usually handles billing, stock and warranty, but not always fast replies and follow-up across portals, ads, calls and walk-ins. A lead tool that works alongside the DMS covers that part.

How many times should a sales executive follow up after a test drive?

Set a plan, for example on day 1, 3, 7 and 14 after the drive, each with a purpose, and require a reason and a manager’s check before a lead is marked lost. Most buyers decide over days or weeks, so one call is rarely enough.

Should a dealership have a separate Google Business Profile for its service centre?

If the service department operates as a distinct public-facing unit, Google’s guidelines say it should have its own profile, with a different name and primary category from the main business. Google also asks dealers to use car sales hours on the main profile.

Can we give a free accessory for a Google review?

No. Google’s Maps content policy prohibits offering incentives for reviews, asking only satisfied customers and pressuring people to review on the premises. Ask every delivered and service customer the same way, with a direct link, and reply to every review.
